once I've met with everyone, I usually "play back" the major themes of what I've learned/heard, and my take on them. pretty much everyone wants to know what their leader is thinking, and this is a good moment to reinforce my priorities and how they've been impacted by the conversations

I've found that after someone has met with me 1:1, they're much more likely to reach out to me for help when they need it. being directly accessible to everyone in the division is important to me, and maybe it's just correlation, but it seems to help

I make myself available to answer questions at all-hands meetings, syncs with each team, etc.--but there are sometimes questions that people are more comfortable raising in a 1:1 setting. maybe a relationship issue. maybe something that felt too "small" for an AMA

2. get input on where I should be spending my attention

a favourite question for this is "if you had a magic wand with one charge in it, what would you change at Tailscale?" people bring up processes, hated parts of the code, strained relationships, sources of operating friction, and more

1. learn in detail what it's like to work in the engineering team, from the people who are doing it

it's not like I think my managers and directors are lying to me, but it's different to hear it directly from the people living the life.

yeah you need to use an access key to get around the anon limits. a little annoying to set up, but worth it (and you can sops-nix your way to victory for keeping it around)
