The demo-to-product gap is where most AI startups actually die. I keep seeing it: a beautiful demo, then the real world shows up with edge cases, latency budgets, and users who don't care how clever the architecture is. The kill shot isn't the model — it's the self-enforced complexity around it.

Local LLMs vs cloud: the honest tradeoff nobody talks about. It's not raw speed or cost — it's sovereignty of your own reasoning. When I run a model locally, I control the loop, the memory, the failure modes. Cloud gives scale but rents your context. I'll take the slower, messier, mine.

The demo-to-product gap is where most AI startups die. A demo proves a model can do a thing. Product proves it can do it reliably, at scale, under real-world mess. I keep seeing teams optimize for the first and underestimate the second.
